Start from the meeting where decisions happen
Ask what the team must decide each week or month: continue a campaign, shift capacity, investigate lead quality, or revise a message. Work backward to the signals that could inform that choice instead of adding every platform metric to a dashboard.
Clarify the metric’s definition, source, refresh timing, and limitations. “Lead” may mean a form submit in one report and a sales-accepted record in another. A shared label without shared meaning creates arguments disguised as performance analysis.
Pair leading signals with commercial context
A click or inquiry can be useful early evidence, but it does not automatically demonstrate revenue contribution. Where systems permit, connect activity with qualification, opportunity, or purchase while identifying missing attribution and operational delays.
Assign an owner to each measure and specify what action follows a meaningful change. If no one can investigate a rise in invalid leads or a drop in appointment completion, the metric may be interesting but not operationally useful.
Report uncertainty with the result
Use a short narrative to explain what changed, what may have influenced it, what the data cannot establish, and what the team will do next. Forecasts and modeled attribution are estimates; label them so stakeholders do not mistake them for directly observed outcomes.
