List the ways a workflow can be wrong
A process map should include more than a successful request. Consider an unavailable CRM, a duplicate record, conflicting source details, an ambiguous message, or an answer the system cannot support.
For each case, decide whether to retry, stop, notify a person, or provide a safe alternative. Silent failure is especially costly because a workflow may appear healthy while customers or staff wait without knowing that work is stranded.
Make escalation useful to the human
An escalation should carry the original request, relevant context, actions already attempted, and the reason a person is needed. Sending a bare alert shifts the investigative burden to the employee and can recreate the delay automation was meant to reduce.
Give staff a clear way to correct or resume the process, and record the outcome where appropriate. That creates feedback for improving the workflow without expecting employees to trust a system they cannot inspect.
Test exceptions with the business owner
Use representative scenarios drawn from actual operating conditions, with sensitive data handled under the client’s policies. Ask the people who will receive escalations whether the information is enough to make a good decision.
AI Automation Agency work should include validation, permissions, and a management plan alongside the build. The better test is not whether a demo completes its ideal route; it is whether the business can recover clearly when reality differs.
